Guide from the Free Sales Email Grader
What Is Gap Selling?
Gap Selling is a sales method from the book of the same name by Keenan. The idea: people change when the distance between where they are and where they want to be is clear and worth closing. In an email, that means the buyer's problem comes first and the product waits. Here is what each part means and how it can shape an email.
A framework, not a study
Gap Selling is a framework for understanding a buyer's problem before you offer anything. It is not a study result, and this page does not attach a win rate or reply rate to it. Where public research points the same way, we link it. Everything else here is labeled as practice. This site is not affiliated with any company that trains on it.

The parts of the gap
- Current state: how things work for the buyer today, in concrete terms.
- Future state: how they want things to work, specific enough to tell if they got there.
- The gap: the distance between the two, said plainly.
- Root cause: why the gap exists, not only the symptom.
- Impact: what the gap costs them, in their own terms.

Problem first, product later
In this method the product is not the opener. On cold emails, Gong found that pitching cut replies sharply, and Gong data reported by 30 Minutes to President's Club (30MPC) found that leading with the prospect's priorities did better than pitching. So open with their world, not yours.
Current state: something they would recognize
Describe how things work today in words the reader would use about their own week. "Your team re-keys every order by hand" is a current state. "Your operations could be more efficient" is not. 30MPC's coaching method says to describe the job the buyer hates doing.
In a Salesforce survey, most business buyers said they are more likely to buy when a company understands their goals, and Gong found that buyers often say sales emails miss a relevant challenge in their company.

Future state and the gap, without big promises
Say what better looks like in concrete terms, like "late loads flagged before the customer calls." Then say the gap plainly, or ask whether it is real for them.
Never size the gap with a made-up number. In Gong's cold email data, return-on-investment language and multiplier claims like "3x" went with lower success. A figure the buyer already gave you is different and can stay.

Root cause: a cost they had not weighed
Gap Selling asks why the gap exists. If you know a real cause or cost the reader may not have weighed, name it. In a messaging experiment by Corporate Visions, a message about a need the buyer had not considered beat a pitch about a need they already knew. It is optional, and skipping it is fine.

Ask about the gap, not for their calendar
On a first email you do not know their gap yet, so ask. On a cold email, Gong found that asking whether a topic is worth a conversation works better than asking for a meeting.

Subject: Late loads
Hi Priya,
Right now, many dispatch teams hear about a late load when the customer calls to ask.
The teams that stay ahead find out when the load slips, so they call the customer first. The gap is usually a handoff between the carrier's updates and the dispatch screen.
Is that gap real for your team, or already solved?
